You can tell what a company is going to become by looking at its calendar. The strategy document is a far less reliable place to look.
There is a verse in the ninth chapter of the Gita that I read as a strategy verse, which is almost certainly not how it was meant.
यान्ति देवव्रता देवान्पितॄन्यान्ति पितृव्रताः । भूतानि यान्ति भूतेज्या यान्ति मद्याजिनोऽपि माम् ॥
yanti devavrata devan pitrin yanti pitrivratah bhutani yanti bhutejya yanti madyajino api mam
Those devoted to the devas go to the devas. Those devoted to the ancestors go to the ancestors. Those devoted to the spirits go to the spirits. Those devoted to me come to me.
Four kinds of devotion and four destinations. Everyone reaches exactly where they aimed. Nobody in that verse is cheated, and nobody is surprised.
The word carrying the weight is devotion, and devotion here is measured by where the attention actually goes, repeatedly, over years. An organisation has a devotion in exactly this sense, and I have found four places where it becomes visible.
The first is the number that gets opened on Monday. Whichever one that is, the whole company reads it as the real object of worship, and they are reading it correctly.
The second is the line that survives the budget cut. Money under pressure is the most honest document any organisation produces.
The third is the behaviour that earned the last three promotions. Everyone standing below those three people has already understood the message and adjusted accordingly.
The fourth is the kind of problem that reaches me fastest. Escalation paths get built around whatever the organisation believes I care about, and they are usually right about that too.
I have done three strategy programmes at IIM Ahmedabad, and I still find this four-question audit takes about ten minutes and produces the most uncomfortable ten minutes of my quarter. The answers describe a company that has occasionally been some distance away from the one described in my own presentation slides.
Run the four on your own organisation this week. Whatever comes back is your actual strategy, and that is the destination you are going to reach.
